How to Choose a Microsoft Integration Firm: Six Questions and What the Answers Tell You

By the time three firms are sitting in front of you, they will have said most of the same things. All three have Microsoft credentials and a delivery method to describe, and all three will tell you the work is in safe hands. You are the one who has to defend the choice afterward, to a CFO or an audit committee or whoever signs, and none of what they have told you so far gives you anything to defend it with.

The six questions below are the ones that separate integration firms in practice. Each of the six is written the way you would ask it out loud in a first conversation, with what a strong answer sounds like and what a weak one sounds like, so you can score the answers while you are still in the room. A useful criterion is one you can put to any firm, including ours, and get a real answer back. A criterion only a single firm could pass is a sales point wearing the clothes of advice, and there are none of those below.

1. Who will hold credentials in our environment, and can we vet them and place them?

When you grant a firm access to your environment, you are granting it to named people, and you will review that access far less often than you granted it. Put plainly, whether the people with access to your environment are US-based senior engineers rather than a global delivery center you cannot vet or place is a control question, not a staffing preference.

A strong answer names the roles that will hold standing access, says which country each of those roles sits in, and accepts individual named accounts that your own team provisions, reviews and removes. A weak answer describes a delivery model when you asked about people, asks for a shared account or a standing administrative role for the length of the engagement, or cannot say where a support tier sits.

Ask for the access list by person and role, and for the review record that shows access removed when someone rolled off a previous engagement. A firm that has done this before has that record already.

2. Are you building to a target-state architecture, or one connector at a time?

If nobody has drawn the end state, every interface becomes a local decision, and the estate you are left with is the sum of those decisions plus whoever was available the week each one was built.

A strong answer brings a target-state diagram, or commits to producing one in the first phase before build starts, names the integration pattern chosen for each interface, and says which interfaces it is deliberately leaving alone and why. A weak answer is a backlog of point-to-point connections priced per connection, with the architecture described as something that will emerge.

Ask for the diagram and the interface inventory, with a pattern named against each row and a reason beside anything the firm proposes to leave untouched.

3. When an integration fails at three in the morning, how do we find out, and who is paged?

Integrations fail, and the difference between firms is not whether that happens but whether the failure arrives with an owner attached to it.

A strong answer names the alert, names where the alert lands, names who owns it after handover and for how long, and can describe a failure that has already happened somewhere and how it surfaced. A weak answer is that the firm monitors everything, or a dashboard that nobody is paged from. A firm that cannot describe how it learned about its last failure is telling you something about how often it has been on the other end of one.

Ask for the alert rule and its recipient list, and for the runbook entry the person who gets paged would open at three in the morning.

4. After go-live, who owns the data that moves, and where does it come to rest?

When data moves between two systems, it lands somewhere on the way through, and that staging point is what a proposal can leave unnamed without anyone noticing.

A strong answer says where data is staged between systems, how long it persists there, whose tenant or subscription that staging sits in, and who can read it while it sits there. A weak answer is that the data is always yours, with no location attached to the sentence, or intermediate storage inside the firm’s own tenant with retention unstated.

Ask for the connection inventory and the list of intermediate stores, with a retention period written against each one. Data location is the answer that is hardest to change after the fact, which is why it is worth an uncomfortable question early.

5. What exists at the end that our own team can run without you?

If the firm walked away tomorrow, the honest test of the handover is whether your own engineers could make the next change without calling anyone.

A strong answer names the artifacts before you ask for them: the runbook, the architecture document, the connection inventory, the credential rotation procedure, and a test where your team makes a change while theirs watches. A weak answer is full documentation on completion, with the list of documents unnamed, and knowledge transfer scheduled as one meeting in the final week.

When a firm offers you a reference, a match on industry is not a match on constraint, and the constraint is what shapes an integration design.

A strong answer describes a comparable engagement by sector and shape, names the control or authorization boundary that shaped the design, says what working inside it cost, and offers someone who will take your call. A weak answer is a wall of logos, or a reference that matches your industry but not the regime you actually work under.

Ask which constraint shaped the design, then ask what the firm would do differently now. The second question is the one that separates a firm that delivered an engagement from a firm that learned from it.

When the answers disagree

Two firms will split these six between them, and a list of six questions that does not say which one governs has not settled your decision. Rank the answers by how hard each one is to change after go-live. Access and data ownership come first, because an access model and a data location are renegotiated in a contract, not corrected in a sprint. Architecture and observability come next: both cost real money to fix mid-program, and both can be fixed. Handover and evidence come last of the six, not because they matter least, but because a weak answer on either one is visible early enough to act on.

One caution on applying that order. A firm that clears five of the six and declines to put the sixth in writing has not scored five out of six. The refusal is itself the finding, whatever the other five answers sounded like.
